Congratulations on the pregnancy!
We started preparing when I was 3 months along; painting the room, buying and arranging furniture, putting baby clothes nicely in the closet, wipes, pacifiers, ... I even had scented bags for dirty diapers!
I didn't have diapers yet; I got some from the hospital and I wanted to be sure not to buy the wrong ones. I ended up buying the Mini size. (I always only buy one pack at a time because he grows so fast, and I don't feel like having a stockpile of diapers that will end up being too small!)
What we had to do last-minute was set up the crib. My due date was on a Monday, and on Friday evening we got our crib, thinking I would have plenty of time on Saturday to set it up. (My water broke at 2 am on Friday night!)
My parents had to go get a mattress for the crib because we didn't have one yet!
Anyway, you can't plan everything! We bought some things a month after the birth because we only realized afterward that we could still use certain items.

With my first, we had the baby room ready around 8 months. At 7 months, we got the keys to our new house where there was still a lot of work to be done.
Now I'm 4 months pregnant and haven't done anything yet.
I already had a big stock of diapers. All bought on sale. Mostly sizes 2 and 3. I had one pack of size 1. The expectation was that my little one would be big, and he was.
